The four stages that actually work

Initial screen

What they're looking for, why they're leaving, and a quick gut-check on baseline fit before investing more time.

Technical deep dive

Walk through a real system they built end to end: the data, the tradeoff, the failure mode. Vague answers here are the clearest disqualifier.

Structured technical assessment

A coding exercise or live technical test, not a take-home nobody reviews carefully. This is where resume-fluent candidates get caught.

Team and culture fit

A conversation with the people they'd actually work with, not just the hiring manager. Their read matters.

What most loops get wrong

Too many rounds with no clear purpose for each one. Vague, unstructured chats that reward charisma over substance. No live technical component, so a candidate who's memorized the right vocabulary sails through. And critically, no uncontrolled reference check, calling only the references the candidate hands you almost guarantees a positive but useless signal.

A resume-fluent candidate stays vague the moment you ask about the specific system they built. That single question does more work than three extra interview rounds.
