When you're actually ready to hire an AE

You're ready when a founder or non-sales employee has already closed 3 to 5 customers using a repeatable pitch, you have a defined ICP and know your sales cycle length, and you have enough inbound or outbound infrastructure to give the AE a real pipeline to work on day one. Hiring an AE before these are true is expensive and demoralizing for everyone, the rep included.

The most common mistake: hiring a hunter who is actually a farmer

An enterprise AE who has spent five years closing $500K deals with a built-out SDR team feeding them pipeline is not the same person who will thrive sourcing and closing $15K deals in 60 days at your 30-person startup. The skill sets are genuinely different, and a resume full of impressive logos won't tell you which one you're looking at.

Ask them to walk you through their single biggest self-sourced deal from scratch: how they identified the account, first contact, and close. Then ask what they'd do differently. Hunters have a detailed, specific answer. Farmers struggle here.

What to look for

Deal size match

Under $20K ACV, hire a high-velocity SMB rep. $20K to $80K ACV, hire a mid-market AE with a consultative motion. Over $80K, hire enterprise, but only if your sales cycle runs past 90 days and your product is genuinely complex.

Pipeline-sourcing fit

If your AE needs to source 60% or more of their own pipeline, don't hire a pure closer. Screen hard for their top 3 self-sourced deals from the last 12 months, not just their total number.

Quota attainment in context

A rep at 110% quota at a company where average attainment is 65% is a very different candidate than one at 85% where average attainment is 90%. Always ask what percentage of the team hit quota, not just the individual number.

Coachability and grit over pedigree

Your first few AEs are building the sales playbook alongside you, not executing one that already exists. Prioritize candidates who can take direction and push through a cold pipeline over the most polished resume.
